# Why Your Revenue Mix Matters When Selling a Contracting Business

![Picture of Todd Topliff](https://www.ttbusinessbroker.com/hs-fs/hubfs/Todd%20Topliff_Headshot.jpg?width=50&name=Todd%20Topliff_Headshot.jpg) By  [Todd Topliff](https://www.ttbusinessbroker.com/owner-insights/author/todd-topliff)  ·   3 minute read

Your crews stayed busy, revenue grew, and your company finished the year with more profit.

That is a good result. But if you are thinking about selling, there is another question worth asking:

**Where will next year’s work come from?**

Some customers already have their next maintenance visit scheduled. Others will call when something breaks. A construction project may finish next month, leaving a crew that needs another job.

A buyer needs to understand those differences. They help explain how earnings could continue after you step away.

## The same revenue can tell different stories

For a contractor in Naples, Fort Myers, or elsewhere in Southwest Florida, total sales are only the starting point.

An HVAC company may earn revenue from maintenance agreements, repair calls, equipment replacements, and new construction.

A plumbing company may work directly with homeowners, maintain commercial properties, or complete installations for builders.

A roofing company may rely on reroofing, repairs, new construction, or storm-related demand. A remodeling contractor may generate work through repeat customers, designers, property managers, and referrals.

Each type of work can be profitable. Each comes with different demands on your people, scheduling, marketing, and cash.

Two companies with similar revenue can therefore present very different opportunities to a buyer.

One may have an established customer base that regularly generates work. Another may need to replace most of its completed projects with new jobs every year.

The useful question is how consistently each business wins work and turns it into profit.

## Separate recurring revenue from repeat business

These terms often get used interchangeably, but they mean different things.

**Maintenance agreements** provide scheduled work under defined terms. A buyer will want to understand renewals, cancellations, pricing, and the cost of delivering the service.

**Repeat customers** return because they trust your company. Those relationships are valuable, even when the next job has not been committed.

**Replacement work** may come from equipment you already service or require you to attract a new customer.

**Construction and remodeling projects** depend on your pipeline, estimating, execution, and relationships with the people awarding the work.

A homeowner who calls you for a second renovation is a repeat customer. That does not make their future projects contracted revenue.

Likewise, a large backlog is useful only when you can explain what is committed, when the work will happen, and what it should earn.

Describe the work accurately. It makes the business easier to evaluate and reduces surprises later.

## Measure what each kind of work actually earns

A growing maintenance base can be a strength. Poorly priced agreements can also keep technicians busy without leaving enough profit.

A large construction contract can produce strong earnings. It can also tie up crews and cash, particularly when schedules change or payment is delayed.

Start with revenue and gross profit by work type. Then look at the operating details behind those numbers:

→ Which services consistently produce healthy margins?

→ How often do customers renew, return, or cancel?

→ How much labor, travel, and callback time does the work require?

→ Which customers or referral sources account for most of the business?

→ How closely do estimated project margins match actual results?

For roofing contractors, separate unusual storm-related activity from work you would expect in a more ordinary year.

For project-based contractors, examine how reliably you replace completed jobs. Signed backlog, lead sources, quote conversion, and project profitability can help explain that process.

You do not need perfect reporting to begin. You need a clearer picture than one annual revenue total.

## Larger buyers are examining the same questions

Recent public examples show why service relationships deserve attention.

Hidden Harbor’s August 25, 2026 investment in Escape Fire Protection, a Minnesota-based company, included a stated plan to expand its recurring service business. Escape provides installation, inspection, and maintenance for commercial and industrial customers.

Limbach reported that direct relationships with building owners represented 74% of its Q2 2026 revenue. That category includes project work as well as service, so it should not be described as 74% recurring revenue.

These are broader industry examples, rather than valuation comparisons for a local Florida contractor. They illustrate why it helps to understand who buys your services, what brings them back, and how the work produces earnings.

## Build on what already works

Preparing for a sale does not require changing a successful business into something you do not want to operate.

Start with your best customers and the work your team performs well.

Do those customers need maintenance after an installation? Could you provide additional services profitably? Are there relationships the company could maintain more consistently?

Before expanding, assess demand, staffing, pricing, and your ability to deliver. More revenue helps only when the work makes economic sense.

Sometimes the best first step is better reporting. It may reveal that one service line produces most of the profit while another creates much of the workload.

For an owner planning a sale several years ahead, that information creates time to make deliberate improvements. For an owner considering a sale sooner, it helps explain the business clearly to prospective buyers.

## Start with three questions

- - Which work brings customers back, and how reliably?
    - Which work produces the best margin after the costs of delivering it?
    - How much work would we need to replace if our largest customer or referral source left?

The answers help you understand the business you own today and what someone else would be taking over.

If you are considering selling your contracting business in Naples, Fort Myers, or elsewhere in Southwest Florida, we can help you assess those strengths and identify what deserves attention before going to market.
